Why Your Compost Isn't Heating Up
A cold pile isn't a mystery — it's a solved problem. There are only five real reasons a heap stays cool, and if you work through them in order, you'll find yours.
That warmth you feel in a working pile is waste heat — billions of microbes eating, multiplying, and giving off heat as they go. When a pile won't heat, something's throttling that microbial population, and it almost always comes down to one of five bottlenecks. A properly built pile hits its peak of 130–160°F (55–71°C) within a few days,[3] so if yours has stayed cool for more than three or four days, work through this checklist top to bottom. It's ordered from most to least common.
1. The pile is too small
This is the number-one reason home piles stay cold. A pile has to hold onto its own heat, and a small one loses warmth through its surface faster than the core can produce it. The reliable minimum is 1 cubic yard — about 3×3×3 feet (1 cubic meter).[1] Below that, even a perfect blend of ingredients may only warm slightly.
Fix: build it bigger, all at once. Stockpile your browns (dry leaves keep for months) and greens until you've got enough to assemble a full cubic yard in one session — don't add a little at a time, because a pile fed in dribs never reaches critical mass. In winter, go bigger still and insulate the outside.
2. The pile is too dry
Microbes live in the thin film of water coating each particle. Drop below about 40% moisture and they go dormant — heat production just stops.[5] Dry piles show up most often in hot, arid climates, and in piles built mostly from dry browns like autumn leaves and straw.
Fix: water it until it feels like a wrung-out sponge. Dry browns shed water at first, so add it in stages and turn as you go — that lets it soak into the center instead of just running off the sides. 3. Not enough nitrogen — the C:N ratio is too high
Nitrogen is the nutrient that limits microbial growth. A pile built mostly from high-carbon browns — leaves, straw, cardboard, wood chips — can easily sit at a C:N ratio of 60:1 or higher, well above the 25–35:1 target, and it'll barely warm because the microbes are starved of the nitrogen they need to multiply.[4] This is the classic "pile of just leaves that never does anything" problem.

4. Compacted or waterlogged — no air
The hot, fast-working microbes need oxygen. Cut it off and they grind to a halt, and cool, slow, smelly anaerobic bacteria take over instead. Air gets choked off two ways: the pile is waterlogged (water fills the air spaces) or compacted (its own weight, or matted grass and leaves, squeezes those spaces shut).
Fix: turn the pile to work air back in, and mix in bulky, structural browns — wood chips, straw, coarse stalks — to hold those air channels open. If it's soggy, add dry browns to soak up the excess water and cover it from rain. 5. It already finished
Sometimes a "cold" pile isn't broken — it's just done. Once the microbes have eaten through the readily available food, the pile cools on its own to near air temperature and settles into curing, even if nobody's touched it. If yours has been working a while, no longer reheats after turning, has shrunk noticeably, and looks like dark, crumbly, earthy-smelling soil, it's finished — not failed.
